Grow Your Organization Without the Stress.

When an organization grows quickly and sees revenue jump by more than 25%, the pressure to perform rises fast. At this stage, the way you run things has to change. Relying on instinct and hard work alone just doesn’t cut it anymore.

If your organization doesn't have clear roles and responsibilities, standard operating procedures, or a working plan, you are likely creating succession planning risk. A few signs that your organization is not prepared for the exit of its leader:

  • The leader is the only person with visibility into everything happening within the organization.

  • The majority of the work that the leader does is not documented or known by others

  • A successor has not been identified within the organization

  • There is no deliberate effort to provide others within the organization with training to build their leadership capacity.


This is exactly what I saw when I started consulting a non-profit last year. Their main operations leader was about to transition away from the organization. This was a big problem because important processes, client contacts, and key information were primarily stored in the leader's head.


The board realized they were in a risky situation. Without a clear system for sharing that knowledge, the organization would struggle to execute its mission and goals.


To Busy for the Future


Like many small, fast-growing organizations, this group had tried to create SOPs and documented workflows in the past. But they always hit the same problem: the leader was too busy.


When you’re caught up in the daily rush of running an organization, managing vendors, and solving problems, it’s hard to pause and organize scattered information and document how you do the work. Most leaders spend their time just keeping things going and put off documenting processes until a slower day that never comes.


The board of directors knew that if they didn’t solve this problem before the leader left, many of the current workflows would come to a screeching halt.


A Partnership Built on Reliable Expert Guidance


Luckily, the organization already knew where to turn. We had worked with them before, so the leadership team trusted us to help document and improve their processes. They saw they needed a clear system to handle their complex operations, so they brought me in as their executive consultant. My goal was to help them stop reacting to problems and start following a structured plan for growth.


Converting Thoughts to Action: The Structural Overhaul


To help the organization prepare for leadership succession, we held a series of meetings to understand its vision, mission, and goals. In addition, I had the executive director walk me through the key activities, partners, and resources she touched in a year. We cleaned up their operations using clear, organized systems. This included tools such as SOP templates to document workflows, project-tracking tools, and processes for conducting after-action reviews. By naming and adapting these tools for the team, we ensured everyone was accountable and that progress was easy to track.


1. Breaking the Human Bottleneck


Previously, important information and procedures were scattered across different locations and personal files. We brought all this data together into shared Google Folders. Now, team members can find what they need without searching.


2. Standardizing the Operational Infrastructure


Next, we planned the year month by month to ensure consistent workflows to keep projects on track. Using clear, measurable systems, the leadership team found it much easier to make decisions. Writing down these processes made daily work predictable and helped everyone plan together for the future.


The Result: Grow Your Organization Through Process Improvement


The real test of a good leadership system is how quickly it delivers results. Instead of a rough transition or slowdown, the organization grew faster than ever as soon as the new Executive Director moved into the role and began using the systems that were in place:


  • Best Financial Year Ever: With better visibility to goals and processes, the organization was able to grow revenue by over 40%

  • Smooth Project Continuity: The team kept up with their core work and confidently started new projects, knowing they had the bandwidth to take on more.


Protecting the Momentum in the First Year


Our support continued after the workflows were set up. For the next year, I met with the new Executive Director monthly at first, and then quarterly, to provide ongoing coaching and professional development. We tracked progress, he developed leadership skills, and I helped him define who he wanted to be within the organization. This ongoing partnership helped the organization continue growing and build on the previous leader's success.


As your organization grows, its processes have to change. What worked when it was small won’t be enough as it scales up. To reach the next level, it is critical to establish clear roles and responsibilities, along with systems and processes for getting essential work done.


Leadership Mindset Tip: At the end of this week, spend five minutes thinking about where you’re still solving problems yourself instead of building for the future. Ask yourself: What’s one task I could organize or delegate so I can focus more on strategy and leading my team?
